Cost Structure Differences Among the 3 Processes

First, let's break down the costs of the 3 processes:

Digital Printing — electronic files are output directly to the substrate. Fixed costs are nearly zero (no printing plates), while variable costs mainly consist of paper + ink + equipment depreciation + labor.

Offset Printing — traditional PS plate printing, requiring plate making, baking, and on-press setup. Fixed costs are mainly plate fees (calculated by the number of colors) + equipment setup, while variable costs are mainly paper + ink.

Flexographic Printing — flexo printing, commonly used for corrugated boxes and flexible packaging. Fixed costs fall between digital and offset printing, while variable costs are the lowest among the 3 (suitable for large-volume production).

Cost Data from 6 Real Orders

The following are actual quotes for 6 orders across 3 processes (RMB/unit, 2025 market reference):

Order 1: 100 units

Digital: 4.5 RMB/unit (no plate cost)

Offset: 6.8 RMB/unit (plate cost amortized 2.5 RMB)

Flexo: 8.2 RMB/unit (plate cost + setup cost)

Conclusion: Digital wins.

The Hidden Variables Behind These Numbers

The numbers in the scissor-curve chart are not complex in themselves, but there are 7 hidden variables that affect actual costs:

Variable 1: Number of colors — The case above uses 4 colors + 1 spot color. If it were 6 colors + 2 spot colors, offset plate-making fees would rise to 1,500-2,000 yuan, and the crossover point would be pushed back to around 1,000 units.

Variable 2: Size — An A5 gift box has 70% equipment format utilization. For a large-format (A3) gift box, utilization rises to 90%, and offset costs drop by 10-15%.

Variable 3: Material — Coated paper is digital-friendly (a mainstream substrate for HP Indigo). With art paper or textured paper, digital color reproduction is compromised, and you may need to switch to offset.

Variable 4: Surface finishing — Processes such as hot stamping, UV, and embossing are more stable on offset and flexo presses ("digital hot stamping" used in digital printing has limitations).

Variable 5: Lead time — Offset printing requires 3-5 days for plate-making and baking. Urgent orders (shipment within 5 days) can only be handled digitally.

Variable 6: Spot color control — Brand spot colors (such as Coca-Cola red and Tiffany blue) are more stable in offset printing. Digital ΔE may reach 2-3, while offset ΔE stays within 1.5.

Variable 7: Variable data — Variable data such as serial numbers, QR codes, and personalized names can only be produced digitally or via a flexo + digital hybrid; offset printing cannot handle them.

Things Not to Do

After covering the positives, here are 5 "things not to do":

Don't look at the unit price alone. Some factories quote "offset printing at 2 yuan per piece," but don't include plate-making fees; others quote "digital printing at 3 yuan per piece," but don't include setup fees. Always look at the total quotation.

Don't blindly believe that "offset printing is more cost-effective for large volumes." If the order is 8,000 pieces, offset printing at 2.05 yuan vs. flexographic printing at 1.95 yuan — the cost is nearly the same; however, flexographic printing has more production capacity constraints, so the actual delivery may be delayed.

Don't combine variable data and bulk printing cost calculations. When half of the same order is fixed and half is variable, you need "offset + digital hybrid printing" — you can't simply choose between the two.

Don't ignore the waste rate. The waste rate for offset printing is 2-3%, digital 1-2%, and flexographic 1-1.5%. Waste rate impacts total cost by 1-3%.

Don't overlook proofing differences. The color difference between offset printing proofs (production proofs) and digital proofs is 5-10%; if the customer approves colors based on the digital proof, the production output will have color shifts.

A Real Customer Choice Case Study

At the end of 2024, a customer making high-end tea gifts needed 3,000 gift boxes. She initially chose a pure offset printing solution.

We ran a cost analysis for her:

Pure offset printing: 3,000 units × 2.4 RMB = 7,200 RMB

Offset main body + digital finishing: offset main body for 2,800 units + digital finishing for 200 units with variable QR codes = 7,200 + 400 = 7,600 RMB

She chose the latter. "Quantity" is not the only variable in choosing a printing process. Number of colors, size, material, finishing, lead time, spot colors, variable data—these 7 variables together determine which process is the most cost-effective.

Before being swayed next time by a supplier quoting "offset printing at 2 RMB per piece," ask these 4 questions first:

1. Does it include plate-making fees?

2. Does it include proofing fees?

3. What is the lead time?

4. How are my variable data charges calculated?

Once you have clear answers to these 4 questions, you will know which quote is truly the cheapest.

Which process for hot stamping and metallic ink?

Hot stamping is an independent process and does not depend on a printing method. However, hot stamping plate accuracy is most stable on an offset + hot stamping inline combination; digital printing + digital foil has lower accuracy but suits small batches. Metallic ink is an ink that imitates a metal effect, can run on offset/digital, but the effect is inferior to real hot stamping.
